N\u00e1stup do nov\u00e9 spole\u010dnosti v dubnu 2020 nemohl b\u00fdt jednodu\u0161\u0161\u00ed: Pra\u017esk\u00e1 centr\u00e1la byla uzav\u0159ena kv\u016fli viru, jeho\u017e jm\u00e9no nebudeme uv\u00e1d\u011bt. V\u0161echna m\u00e1 individu\u00e1ln\u00ed setk\u00e1n\u00ed s in\u017een\u00fdry, vedouc\u00edmi t\u00fdm\u016f, kolegy a veden\u00edm prob\u00edhala na d\u00e1lku, pouze prost\u0159ednictv\u00edm videa. Jak mohu v takov\u00e9 situaci nav\u00e1zat vztah se sv\u00fdmi rodi\u010di? Bude to fungovat? M\u011bl jsem pochybnosti, proto\u017ee jsem v\u011bd\u011bl, \u017ee <a href=\"https:\/\/medium.com\/mews-devs\/how-to-build-trust-with-engineering-teams-6c23df666a23\" target=\"_blank\" rel=\"noopener\">vybudov\u00e1n\u00ed d\u016fv\u011bry<\/a> bude z\u00e1sadn\u00ed.<\/p>\n\n<p id=\"a364\">B\u011bhem prvn\u00edch dvou m\u011bs\u00edc\u016f jsem v\u011bt\u0161inu \u010dasu v\u011bnoval pozn\u00e1v\u00e1n\u00ed kultury, lid\u00ed, prost\u0159ed\u00ed a proces\u016f. Proud \u010d. 1: \u0160k\u00e1lovatelnost technick\u00e9ho odd\u011blen\u00ed<\/h1>\n\n<p id=\"f0f2\">V dob\u011b, kdy jsem nastoupil do spole\u010dnosti Mews, byla jej\u00ed obchodn\u00ed dom\u00e9na siln\u011b zasa\u017eena spole\u010dnost\u00ed Covid a n\u011bkte\u0159\u00ed lid\u00e9 byli propu\u0161t\u011bni. Navzdory t\u011bmto okolnostem jsme se rozhodli investovat do potenci\u00e1ln\u00edho budouc\u00edho r\u016fstu t\u00edm, \u017ee stabilizujeme t\u00fdmy a p\u0159iprav\u00edme budouc\u00ed vedouc\u00ed t\u00fdm\u016f. Jak se uk\u00e1zalo, v roce 2021 jsme situaci jako spole\u010dnost zvl\u00e1dli docela dob\u0159e a na\u0161e s\u00e1zka se vyplatila. Proto jsme se rozhodli do konce roku 2021 zv\u00fd\u0161it po\u010det zam\u011bstnanc\u016f na\u0161eho technick\u00e9ho odd\u011blen\u00ed z 60 na 100.<\/p>\n\n<p id=\"3c87\">Proto jsme se rozhodli, \u017ee na\u0161i strukturu zpevn\u00edme a p\u0159iprav\u00edme ji na nadch\u00e1zej\u00edc\u00ed r\u016fst:<\/p>\n\n<ul class=\"wp-block-list\">\n<li>P\u0159edev\u0161\u00edm jsme prosadili koncept t\u00fdm\u016f orientovan\u00fdch na produkt t\u00edm, \u017ee jsme vytvo\u0159ili form\u00e1ln\u011b multifunk\u010dn\u00ed organiza\u010dn\u00ed sch\u00e9ma. T\u00edm jsme sn\u00ed\u017eili mno\u017estv\u00ed z\u00e1vislost\u00ed mezi t\u00fdmy a sladili je s c\u00edli produktu.<\/li>\n\n\n\n<li>Vedouc\u00ed na\u0161ich t\u00fdm\u016f jsou <a href=\"https:\/\/www.lollydaskal.com\/leadership\/become-leader-worth-following\/\" rel=\"noreferrer noopener\" target=\"_blank\">v\u016fdci, kter\u00e9 stoj\u00ed za to n\u00e1sledovat<\/a>. Jedn\u00e1 se o neust\u00e1l\u00e9 zapojen\u00ed b\u011bhem na\u0161ich sch\u016fzek 1:1, intern\u00ed mentoring a extern\u00ed sch\u016fzky <a href=\"https:\/\/www.platohq.com\/\" rel=\"noreferrer noopener\" target=\"_blank\">PlatoHQ<\/a>, pl\u00e1ny osobn\u00edho rozvoje a veden\u00ed p\u0159i \u0159e\u0161en\u00ed r\u016fzn\u00fdch situac\u00ed. Sou\u010dasn\u011b jsme pos\u00edlili na\u0161e n\u00e1borov\u00e9 pl\u00e1ny a zapojili v\u00edce n\u00e1borov\u00fdch agentur po cel\u00e9 Evrop\u011b.<\/li>\n\n\n\n<li>Pokud pl\u00e1nujete pos\u00edlit sv\u016fj proces n\u00e1boru a zapojit se do zkou\u0161ek, p\u0159ipravte si zhruba 40 % sv\u00e9 kapacity, proto\u017ee pohovory vy\u017eaduj\u00ed neust\u00e1l\u00e9 soust\u0159ed\u011bn\u00ed a jsou vy\u010derp\u00e1vaj\u00edc\u00ed. Nikdo se nenarodil se schopnost\u00ed v\u00e9st rozhovory. Existence pokyn\u016f pro pohovor je skv\u011bl\u00e1, ale nesta\u010d\u00ed. Abychom zajistili soulad kvalitn\u00edch standard\u016f a nov\u00fdch zam\u011bstnanc\u016f s <a href=\"https:\/\/www.mews.com\/en\/about-us\" rel=\"noreferrer noopener\" target=\"_blank\">na\u0161\u00ed kulturou a hodnotami<\/a>, mus\u00ed vedouc\u00ed t\u00fdm\u016f sledovat a <a href=\"https:\/\/marian-kamenistak.medium.com\/learn-or-die-176861f30d9e\" target=\"_blank\" rel=\"noopener\">u\u010dit se,<\/a> jak v\u00e9st pohovory, jak navodit spr\u00e1vnou atmosf\u00e9ru a jak uzav\u0159\u00edt obchod. To jsou kl\u00ed\u010dov\u00e1 t\u00e9mata, kter\u00e1 n\u00e1m \u0159\u00edkaj\u00ed nejv\u00edce. Postupem \u010dasu se vedouc\u00ed t\u00fdmu zdokonaluj\u00ed v pohovorech s kandid\u00e1ty, tak\u017ee jim mohu pln\u011b p\u0159edat n\u00e1bor zam\u011bstnanc\u016f.<\/li>\n\n\n\n<li>Z\u00e1sadn\u00ed je naj\u00edt spr\u00e1vnou rovnov\u00e1hu v t\u00fdmu. S p\u0159ij\u00edm\u00e1n\u00edm zam\u011bstnanc\u016f souvis\u00ed i jejich propou\u0161t\u011bn\u00ed. Vedu v\u00edce t\u00fdm\u016f a jsem to j\u00e1, kdo jim pom\u00e1h\u00e1 rychle se rozhodnout, pokud se v prvn\u00edch m\u011bs\u00edc\u00edch neda\u0159\u00ed podle o\u010dek\u00e1v\u00e1n\u00ed. Proto po prvn\u00edm a p\u0159ed koncem t\u0159et\u00edho m\u011bs\u00edce d\u011bl\u00e1m otev\u0159enou kontrolu u v\u0161ech nov\u00e1\u010dk\u016f.<\/li>\n<\/ul>\n\n<p id=\"3bef\">V tuto chv\u00edli, tedy v \u010dervnu 2021, je po\u010det \u00fa\u010dastn\u00edk\u016f 77 a p\u0159ihl\u00e1silo se 8 lid\u00ed.<\/p>\n\n<h1 class=\"wp-block-heading\" id=\"e37a\">? Stream #2: Zlep\u0161en\u00ed dod\u00e1vek softwaru<\/h1>\n\n<p id=\"c6ba\">Mou ambic\u00ed je vytvo\u0159it efektivn\u00ed sm\u011brnice, kter\u00e9 budou pro t\u00fdmy p\u0159\u00ednosem a na kter\u00e9 budou hrd\u00e9. V\u00fdsledkem je, aby 4\/5 p\u0159\u00edchoz\u00edch po\u017eadavk\u016f plynule proch\u00e1zely v\u00fdvojov\u00fdm procesem. Rozhodl jsem se, \u017ee po\u010d\u00e1te\u010dn\u00ed dopl\u0148ky budou jednoduch\u00e9:<\/p>\n\n<ul class=\"wp-block-list\">\n<li>Pomoc\u00ed analytick\u00e9 vizualizace nad datov\u00fdm tokem tiket\u016f jsem zavedl vysokou m\u00edru otev\u0159enosti v cel\u00e9 spole\u010dnosti. T\u00fdmy, odd\u011blen\u00ed a veden\u00ed maj\u00ed nyn\u00ed k dispozici \u00fadaje o pokroku v\u0161ech funkc\u00ed a efektivit\u011b t\u00fdm\u016f v re\u00e1ln\u00e9m \u010dase. Tento krok nakonec <a href=\"https:\/\/medium.com\/mews-devs\/how-to-build-trust-with-engineering-teams-6c23df666a23\" target=\"_blank\" rel=\"noopener\">zv\u00fd\u0161il d\u016fv\u011bru<\/a> v technick\u00e9 odd\u011blen\u00ed jako celek. Krom\u011b toho jsme byli schopni identifikovat na\u0161e \u00fazk\u00e1 m\u00edsta a pozorovat dopad na zlep\u0161en\u00ed. Po 4 m\u011bs\u00edc\u00edch jsme zlep\u0161ili dokon\u010den\u00ed sprintu o 30 % a sn\u00ed\u017eili pr\u016fm\u011brnou dobu cyklu tiketu o 36 %, ani\u017e by do\u0161lo ke sn\u00ed\u017een\u00ed propustnosti.<\/li>\n\n\n\n<li>Po\u017e\u00e1dali jsme t\u00fdmy a jednotliv\u00e9 p\u0159isp\u011bvatele, aby soust\u0159edili v\u011bt\u0161inu sv\u00e9ho \u00fasil\u00ed na \u00fakoly souvisej\u00edc\u00ed s pl\u00e1nem cesty, a z\u00e1rove\u0148 jsme omezili mno\u017estv\u00ed r\u016fzn\u00fdch paraleln\u00edch iniciativ <a href=\"https:\/\/www.planview.com\/resources\/articles\/wip-limits\/\" rel=\"noreferrer noopener\" target=\"_blank\">limitem WIP (Work In Progress)<\/a>. V\u00fdsledek? T\u00fdmy <a href=\"https:\/\/medium.com\/agileinsider\/how-to-make-your-teams-beat-okrs-6727f466f386\" target=\"_blank\" rel=\"noopener\">pln\u00ed 80 % iniciativ souvisej\u00edc\u00edch s OKR<\/a>. Kr\u00e1sn\u00e9 na tom je, \u017ee na\u0161e t\u00fdmy jsou dob\u0159e respektov\u00e1ny, co\u017e se odr\u00e1\u017e\u00ed v jejich spokojenosti a stabilit\u011b.<\/li>\n\n\n\n<li>Vylep\u0161ili jsme n\u011bkolik ceremoni\u00e1l\u016f sch\u016fzek Scrumu. <mark>Profesion\u00e1ln\u00ed tip: pro pl\u00e1nov\u00e1n\u00ed sprintu po\u017e\u00e1dejte t\u00fdm, aby p\u0159ipravil n\u00e1vrh pl\u00e1nu sprintu p\u0159ed samotn\u00fdm stanoven\u00edm priorit<\/mark>. Kr\u00e1sn\u00e9 je, \u017ee jsem zjistil, \u017ee m\u011b to nut\u00ed v\u00edce p\u0159em\u00fd\u0161let o sv\u00e9 cest\u011b, o sv\u00e9m posl\u00e1n\u00ed, vrac\u00ed m\u011b to na spr\u00e1vnou cestu a posiluje m\u00e9 ambice. Nakonec je to my\u0161lenkov\u00fd hack, kter\u00fd jsem ne\u010dekal.<\/p>\n\n<p id=\"3a0c\">Zlep\u0161en\u00ed vzd\u011bl\u00e1vac\u00edho prost\u0159ed\u00ed je dal\u0161\u00edm zlat\u00fdm h\u0159ebem. <a href=\"https:\/\/marian-kamenistak.medium.com\/learn-or-die-176861f30d9e\" target=\"_blank\" rel=\"noopener\">U\u010d se, nebo zem\u0159i<\/a>. Vyplatilo se mentorovat v\u00edce lid\u00ed, jak se u\u010dit, organizovat a sd\u00edlet sv\u00e9 znalosti v r\u00e1mci cel\u00e9 spole\u010dnosti.<\/p>\n\n<h1 class=\"wp-block-heading\" id=\"36e5\">?
